Transformation that reaches everyday work

Employees don’t read intentions. They read behavior. That is why change is not decided in the strategy paper but in what leaders show, reward and let pass every day.

In brief

What does transformation mean from a behavioral point of view?

A transformation has succeeded when everyday behavior changes – not when the strategy has been approved. People take their cue from the signals leadership sends: from what is shown, rewarded and let pass. Where the stated ambition and everyday reality contradict each other, they wait and see. We make these signals visible, align leadership teams and measure whether collaboration actually changes.

Why the usual approach falls short

Calling for courage and rewarding control. Demanding ownership and taking away room to act. Talking about learning and punishing deviation. Where signals contradict each other, waiting is the sensible response – and change is unlikely.

Only 32 percent of leaders report that employees actually adopt change.

What we do

  • Align leadership teams – out of firefighting, toward shared priorities and one signal.
  • Develop organizations – organizational design in steps, at executive level, in several languages if needed.
  • Make change leadable – leaders diagnose their own cases and leave with a commitment, not just an insight.
  • Make culture measurable – diagnosis before intervention: make culture visible before you try to move it.

Only the place changes

An industrial company called for collaboration while decisions were made in small circles behind closed doors. A single change: from then on, the weekly decision meetings took place in open project areas. Questions came up informally, participation grew. The room had changed the behavior without forcing it.

Try it: move one recurring meeting to a place where others can see it.

The resonance check-out

Two questions at the end of every meeting show which signals actually arrived: What was clear today? What was contradictory? It takes two minutes – and changes what a team pays attention to.

Try it: for four weeks, in every leadership meeting.

Raising leaders’ awareness of change

Why do change initiatives fizzle out after the leadership meeting? A one-day workshop for plant and regional management on the central themes of change processes and their effects: the leaders diagnose their own cases along the phases of a change process, work on the practices of high-performing teams and try out AI as a tool for their leadership work. At the end there is a personal commitment made with a tandem partner – and a toolbox for the time afterwards.

Two organizations, one target picture

Short answers

Frequently asked questions

Why do change processes fail?

Mostly not because of the strategy but because of contradictory signals: calling for courage and rewarding control, demanding ownership and taking away room to act. Where signals contradict each other, waiting is the sensible response.

What is a Signal Audit?

A one-day format for 8 to 25 people. It ends with a map of the signals, the contradictions between ambition and everyday reality, and three prioritized interventions. The Signal Audit comes from the book “Führung wirkt zwischen den Worten” and costs a fixed EUR 5,000 net.

Can corporate culture be measured?

Yes, if you measure behavior rather than agreement. We put diagnosis before intervention: make culture visible before you try to move it. A pilot evaluation includes a baseline, an interim and a final measurement.

Does this replace our change management?

No. In the Behavioral Review we read your change or rollout concept against the behavioral evidence in one consulting day – before it is decided, not afterwards.

Do you also work with a single leadership team?

Yes. The team sprint “One team, one signal” takes 8 to 12 weeks and covers a shared view, decision rules and the measurement of collaboration before and after. We design and facilitate workshops from half a day.
